I have almost no direct reports in the same office, so the visibility aspect wouldn't work.

I've seen others use white boards effectively. Might have to try that. But the company warns us all the time not to leave any information out that you wouldn't want anyone to see. In my last job, that was a problem, but maybe it wouldn't be so much in this current role.

Give Kanban a try. It's designed specifically for this kind of thing.
